Does anyone have good luck using the Yamashiro? I have never had good luck with her and with the high risk/reward nature of her gunnery stats, I would honestly rather take Fuso, and eventually I want to compliment her with Hyuga.
I think Yamashiro could work, but you'll need a flotilla leader to get the most of its abilities and that can eat up points quick (since a lot of Japanese destroyers tend to be a bit pricey) and requires some good babysitting of the flotilla leader (since the ones they do have are made of paper and armed with popguns... and LLTs, but a swarm of dive bombers or a sniping battleship/mid-war US cruiser isn't going to care about that). Then there's the problem of getting in close to actually be able to use Masked Guns- Yamashiro's slow (not too slow and bringing the Iro can resolve that issue), so getting into position might be a bit tricky, and in those moments where you lose initiative the enemy can kite the Yamashiro and thus render any advantage moot.
Probably not work the effort and micro managing for a close-range advantage that might not even activate, or that you might not even live to pull off
The man who gets beat down isn't the loser. The guy who can't tough it out to the end, he's the one who loses.
Yamashiro tends to do better in higher point games, particularly when you already have a Flag-2 like on Nagato, Flotilla Leader on Yahagi or Naka, Carrier Leader as on MI Akagi, and Cruiser Leader on Chokai. If you have most or all of these bonuses you'll win initiative very often and trigger Unmask Guns.
That being said, I do think that Yamashiro probably should've gotten more dice for her attacks (probably 13-13-12-12). She had 150% of the firepower of a Kongo-class BC, and even when the SA triggers, she gets no extra dice on a Kongo, except at range-0. Otherwise, she's WORSE armed, according to the stat cards.
Thank you for the input so far guys! I am thinking of just using her with house rules and Fuso stats just so she is playable. It does not make sense to me as to why her gunnery rolls are not the same as Fuso. I wonder if she would be wprth a reworked version in an expansion deck sometime.

Maybe. I'd personally like a recosted/Operation Vittorio Veneto (because it was my first and is kind of my favorite Axis battleship and I want to use it more often), but an up gunned Yamashiro might be welcome.
Maybe. Most of the Japan lists I've faced/ran tend to skip battleships in favor of carriers and/or cruisers, or if they do bring battleships its either a Nagato or Yamato class (since they generally have a better combination of armor, guns, SAs, and points compared to the others, and even then the Yamatos are a big commitment especially in smaller games)

Unmask guns was an earlier SA. But players avoid using negative SAs so fuso is the update to address it. Just use 2 fuso and be done with it.
There’s too much you give up for 5 points when you downgrade Nagato to Yamashiro. So when do you actually want to do that? As mentioned, in those higher point games where you don’t need Yammy to be a star but a solid second. You can also deploy this ship when you expect your opponent to bring little or no flag bonuses. It actually works in your favor to play a smoke fleet where you can get in close and use those unmasked guns. A ship like this is going to work best when you use it in the battlecruiser role and not the battleship role.
I agree with every post here. But I don’t actually think Yammy needs a “fixed” card.
